None of this means something is wrong with your team. It means you've crossed a threshold that changes what leadership needs to look like next. Most of the friction I see in venture leadership teams traces back to one of these crossings.

Which one are you in?

CrisisWhat it looks likeWhat I do
Leadership crisis The founder, or founders, are still the decision-maker on almost everything, and it's starting to slow the company down. Decisions pile up waiting for one person, or get made without them and unmade later. Decision hygiene: classifying which decisions actually need the founder, which don't, and building a rhythm for closing the loop on the ones that do.
Autonomy crisis You've handed out titles and authority, but the people who got them weren't given an actual system for managing, so they either over-control their own team or quietly default back to you for everything that matters. Role and accountability maps, and exec onboarding built around the first ten decisions a new leader actually needs to make.
Control crisis Delegation worked, almost too well. Different parts of the company are now optimizing for different things, roles have drifted or been quietly hoarded, and the rituals that used to keep everyone aligned don't scale anymore. Cadence design and meeting redesign: fewer meetings, but ones that actually produce decisions.
Red tape crisis The coordination systems that saved you in the last stage have calcified into their own bureaucracy, and the board or investors are working from a different tempo than the team actually operates on. Board prep that pairs the numbers with the narrative, and a hard look at which processes are still earning their keep.

This map draws on established organizational development research (Greiner, Adizes, Tuckman, and others), applied to what I've actually seen in venture leadership teams. It explains when friction shows up. For the friction that isn't about stage at all, see what systemic team coaching changes.
